Start by identifying three processes in your organization that are intensive in repetitive knowledge work: report generation, document analysis, answering recurring questions. Measure the current cost of these processes precisely — hours, people, errors, rework. That's the numerator of your business case.

Next, run a real pilot project — not a lab POC, but a pilot in a production environment with real users, lasting a minimum of 8 weeks. The data you collect from that pilot will be infinitely more persuasive than any market benchmark.
